Cold Traffic Is a Second Business

Mawer's core diagnostic for organic-first founders is that going into cold traffic is like starting a second business. Everything that works on a warm audience works because they already know, like, and trust you — the brand, not the funnel, is doing the selling. On cold traffic none of that exists, so the same assets flop. The fix has two halves: rebuild the messaging reverse-engineered from the final outcome, assuming the viewer has zero context and only cares about themselves; and reset every economic expectation because the numbers get watered down at every stage. The compensation is reach — organic caps out even for The Rock, while paid can reach essentially everyone, so lower conversion times vastly larger volume roughly evens out.

Origin

It took Mawer a few years running his agency to really understand the difference. He now tells clients straight up. He diagnosed it live on the podcast with Hala Taha, who sells out a ~$2,000 LinkedIn masterclass organically, hired an agency, spent $30,000 on paid ads to the same webinar, and totally flopped. He also cites his own agency's celebrity clients: people book a sales call with a celebrity brand, and a day later get on the call and have no clue who it is or what they do.

How to run it

    Accept the reset

    Treat cold traffic as a separate business with its own assets. Do not copy your existing funnels over and assume they will work — the thing that made them work is absent.

    Watch out The exception people cite — 'but this converts great' — is exactly the trap. It converts great because they love you.

    Reverse-engineer from the final outcome

    Start at the thing you ultimately sell and work backwards. If the endpoint is a LinkedIn masterclass, the ad promises 'learn how to 10x your social media and lead flow', shows a case study of you plus ten clients, and names the three things they will learn.

    Pro tip Name three core principles up front, teach exactly those in the webinar, then link them to the offer.

    Write for someone who only cares about themselves

    State the benefit or outcome within a couple of seconds. A loyal fan will listen to you talk about your favourite restaurant for an hour; a stranger will not give you five seconds without a payoff.

    Watch out Do not lead with your credentials or your story — cold traffic has not earned the patience for either.

    Water down every projection

    If 50% of warm traffic shows up to a webinar, expect 10-20% cold. If the webinar closes at 10% warm, expect around 4% cold. This is not failure, it is the expected physics.

    Pro tip Model the funnel with cold numbers before spending, so a normal result does not read as a disaster.

    Watch out Killing a campaign because cold numbers look bad against warm benchmarks is the single most common self-inflicted wound.

    Buy the reach that pays for the dilution

    Lower conversion is the price of near-unlimited reach. Even at 10x-diluted rates, addressing billions of people instead of your organic ceiling roughly evens out.

    Pro tip Cold traffic still yields diehards — Mawer built a 60,000-person buyer community in fitness entirely through paid ads, and they travelled the world to attend his events.

    Watch out It is a diamond-in-the-rough, volume game. Do not expect the density of your organic tribe.

In the wild

Hala's $30,000 flop

Hala Taha sells out a ~$2,000 LinkedIn masterclass purely from her organic LinkedIn brand and webinars — inbound leads, no ads needed. To double the class size she hired an agency and spent $30,000 on paid ads driving to the same webinar that converts organically. It did not work at all.

Mawer's diagnosis: her organic audience is bought into her before they consider the course; on Facebook they have no idea who she is, and even attending the webinar is not enough. The funnel was never the thing doing the selling.

The celebrity call nobody recognises

Mawer's agency runs celebrity brands where people click an ad, enter their email, fill in a 12-question application, and book a sales call for the next day. On the call — with the sales team, not the celebrity — they ask what the call is even about.

Even after four deliberate commitment steps, cold traffic still arrives with no idea who the brand is, proving that funnel depth does not substitute for warmth.

60,000 buyers from cold traffic

In his fitness brand, Mawer built a 60,000-member Facebook community entirely through paid cold traffic — all of them buyers.

They travelled the world to come to his events and became loyal fans, showing cold traffic does produce real tribe, just at diamond-in-the-rough density.

Common mistakes

Copy-pasting the organic funnel

Taking every funnel and asset that works today, pointing ads at it, and assuming it will convert. It fails because the missing ingredient — people already knowing, liking, and trusting you — was never in the funnel.

Judging cold results against warm benchmarks

A 4% close rate on cold traffic is normal against a 10% warm rate. Reading it as failure kills campaigns that were performing exactly as expected.

Half-baked landing pages

A headline, a subheadline, a few bullets, and a quick selfie video converts thousands from a loyal tribe. On Facebook it converts nobody, because the page was never doing the work.

Expecting speed

Even with a great brand and offer it takes 3-6 months to find success on cold traffic, and 12 months with an average one. Quitting at month two is quitting before the mechanism starts.
