Bodnar's maxim is 'distribution is undefeated.' A large audience can always be monetized eventually, but a great product with no audience stays stuck selling to a few people. He refuses to make anything without first knowing how it will be distributed and what its distribution advantage is. In his view, the biggest reason most businesses fail to grow is simply that not enough people who care about them know they exist. Building distribution is slower and requires a different mindset, but it's the durable foundation everything else sits on.

Origin

Across scaling HubSpot from tens of millions to billions and building content channels, Bodnar repeatedly saw audience-rich efforts win, crystallizing it into his personal maxim.

Core principles

  • 01If you have a big audience, you can always figure out how to make money from it.
  • 02The inverse is not true: a great product sold to few people stays small.
  • 03Never make anything without being clear on how it gets distributed.
  • 04Lack of distribution is the single biggest reason most businesses don't grow.
  • 05Building distribution takes time but compounds.

How to run it

  1. 1

    Lead with a distribution plan

Refuse to create anything until you know how it will be distributed and what edge that distribution has.

Pro tip Distribution advantage should be decided before production begins, not after.

  2. 2

    Prioritize audience over polish

In the early game, invest in growing the universe of people who care about you rather than perfecting the product.

Watch out A great product with no audience will still fail to grow.

  3. 3

    Compound the audience over time

Accept that building distribution is slower, and keep creating consistently to grow it.

  4. 4

    Monetize the attention

Once you have a large audience, figure out how to make money from it, which is always the easier half.

In the wild

Blog-first hiring and growth

Bodnar was hired at HubSpot because he'd built a blog audience, then grew HubSpot's blog into a distribution engine before it was monetized directly.

The distribution advantage seeded a career and a company brand that revenue followed.

Common mistakes

Building product before audience

An expensive, excellent product with no distribution can only be sold to a few people and never scales.

Creating without a distribution plan

Making content or products with no clear distribution advantage wastes effort on things nobody sees.

Is it for you?

Best for

Creators, founders, and personal brands deciding whether to prioritize audience or product.

Not ideal for

Situations demanding immediate revenue where there's no runway to build an audience over time.
