The Four Threads model treats strategy as a philosophy rather than a fixed plan. Start with time: decide what you are planting now and how consequences may unfold over months or years. Add empathy because customers, colleagues, and competitors have choices and do not share your worldview. Model the situation as a game with players, boundaries, possible moves, and outcomes so a failed move becomes information rather than an identity judgment. Finally, expose the systems that create expectations and constrain behavior. Together, the four threads produce a compass for choosing direction while preserving the ability to adapt when conditions change.
Origin
Seth Godin presents time, games, empathy, and systems as the four threads woven through strategy in his book This Is Strategy.
Core principles
- 01Time compounds choices and consequences
- 02Other people retain agency
- 03Every move changes the game
- 04Invisible systems shape visible outcomes
How to run it
- 1
Set the horizon
State what you are planting now and what progress should look like later. Distinguish immediate activity from the outcome that needs time to unfold.
Pro tip Use more than one checkpoint, such as three months, six months, and two years.
Watch out Do not judge a long-horizon strategy by tomorrow's result.
- 2
Map the game
List the players, choices, boundaries, and plausible outcomes. Consider how each player may respond to your move.
Pro tip Treat a poor move as feedback about the game.
Watch out Do not assume the other players will follow your script.
- 3
Apply empathy
Write down what each important person sees, wants, and believes. Design around their agency rather than the power you wish you had.
Pro tip Look for people who already want to go where you are going.
Watch out Empathy is not a persuasion trick.
- 4
Expose the systems
Name the conventions, incentives, expectations, and institutions shaping behavior. Decide whether to use, change, or replace each system.
Pro tip Investigate any recurring outcome you cannot otherwise explain.
Watch out Ignoring a system does not remove its power over you.
- 5
Choose and revisit
Select the direction that fits all four threads, then support it with tactics. Reassess when the world or system changes.
Pro tip Explain the risks, changes, and systems aloud to test coherence.
Watch out Do not confuse a detailed execution plan with a strategy.
In the wild
A new host accepts a tiny first audience, nurtures the work for years, learns what listeners value, and uses familiar podcast conventions while building a distinctive show. The tactics serve a longer strategic direction rather than demanding instant revenue.
→ The audience and reputation compound instead of being abandoned after a weak launch.
Common mistakes
Calling the plan the strategy
A plan promises a route; strategy supplies direction amid uncertainty and changing conditions.
Assuming shared motives
Customers and partners do not necessarily see, want, or believe what you do.
Is it for you?
Best for
Entrepreneurs and teams making consequential choices under uncertainty.
Not ideal for
Routine execution where the destination and method are already known.
