Leader-or-Manager Moment Check

Choose authority for execution or voluntary leadership for possibility

At any given moment, identify whether the work calls for management or leadership. Management occupies a place in a hierarchy, uses authority, and coordinates people around known standards and established execution. Leadership is voluntary and optional: it explores uncertain possibilities and earns cooperation rather than requiring compliance. The distinction applies to moments, not titles, so a person with no employees can lead by organizing a workplace book group, while a senior leader may need to manage a reliable process. Once the leadership mode is chosen, convene a real conversation about how the group works, why meetings exist, what it measures, whom it intends to change, and whether criticism targets the artifact or the person. Switch modes as the task moves between exploration and execution.

Origin

Seth Godin advises leaders and managers to recognize that they perform two different jobs and illustrates informal leadership with an employee organizing a book group.

Core principles

  • 01Leadership and management are different jobs, not ranks
  • 02Management uses hierarchy to coordinate established work
  • 03Leadership explores what might not work and earns voluntary cooperation
  • 04Anyone can lead without employees or formal authority

How to run it

  1. 1

    Diagnose the moment

Ask whether the outcome and method are already known or whether the group must explore something that might not work.

Pro tip Classify the immediate work rather than the person's title.

Watch out Do not call routine enforcement leadership merely because a manager performs it.

  2. 2

    Manage established execution

When the method is known, clarify standards, roles, and decisions so people can execute reliably.

Pro tip Explain the purpose behind the standard where useful.

Watch out Authority should coordinate the work, not dominate the worker.

  3. 3

    Lead uncertain change

When the path is uncertain, articulate a possibility and invite people to cooperate voluntarily.

Pro tip Begin with a small action anyone can join without formal permission.

Watch out A command can produce compliance while destroying the voluntary energy leadership needs.

  4. 4

    Create the conversation

Discuss what work means here, why routines exist, what is measured, and who the group is trying to change.

Pro tip Use concrete questions rather than announcing a culture slogan.

Watch out Conversation without a real decision or experiment can become theater.

  5. 5

    Switch deliberately

As exploration produces a reliable method, move into management; when conditions change, reopen leadership.

Pro tip Name the mode switch so standards and experimentation are not confused.

Watch out Neither mode is superior in every moment.

In the wild

An employee starts a book group

An employee with no reports notices that coworkers need a conversation about better work. They organize a voluntary book group, invite participation, and create space to explore ideas that may change team practice without relying on formal authority.

The employee leads in that moment by earning voluntary cooperation around possibility.

Common mistakes

Treating leadership as a title

Formal authority does not automatically create voluntary cooperation or exploration.

Managing an uncertain future

Commands and existing procedures cannot by themselves discover what has not worked before.

Leading a fixed safety process

Possibility language is not a substitute for clear coordination and standards in established execution.

Is it for you?

Best for

Managers and individual contributors deciding how to approach a task, meeting, initiative, or cultural change.

Not ideal for

People seeking a permanent identity label that declares someone exclusively a leader or exclusively a manager.
