Dawson reverse-engineered what makes businesses scale into ten masterable elements: strategy, promotion/marketing, sales/conversion, people, delivery, finance, leadership, data, systems/technology, and investment thesis. He frames scaling from zero to a billion as passing 11 break points, seven of them from 0 to 125M, and built out 10 elements, 76 sub-elements, and 240 things to master to reach 125M. The premise is that a big business is engineered, not stumbled into, and that most founders master only a few elements while the rest go unaddressed.
Origin
After the 2009 real-estate crash, Dawson hired billion-dollar research firm FTI and eight analysts from Wharton and Stanford to study 10,000 verticals and reverse-engineer exactly what lets a business become a platform company — the basis of his Transformational Growth Platform.
Core principles
- 01Building a big business is an engineering problem with ten masterable elements, not luck.
- 02There are identifiable break points from startup to a billion, seven of them from 0 to 125M.
- 03The what you do only gets you so far; strategy, people, finance, leadership, data, and systems carry the rest.
- 04Investment thesis — what you do with your money — compounds the other nine.
How to run it
- 1
Get strategy and demand right
Set strategy first, then promotion/marketing to create demand and sales/conversion to close it.
- 2
Build people and delivery
Find and attract great people, and be able to reliably deliver the product in a differentiated way.
- 3
Master finance, leadership, and data
Get your numbers right, become a masterful leader, and know what data you are looking at to take action.
- 4
Layer in systems and investment thesis
Build systems and technology that scale with the business, then apply an investment thesis for the highest returns on your money.
Pro tip Investment thesis covers amalgamating, acquiring, bolting on, tucking in, or buying technology to grow faster.
Watch out Systems and technology are distinct from data — don't conflate the two.
In the wild
Dawson used the ten elements to evaluate partnering with Grant Cardone: Cardone owned sales, marketing, and real-estate investment thesis, while Dawson supplied the other seven elements as the scaling engineer.
→ The complementary coverage of all ten elements let them build three businesses each over 125M in five years, all profitable, with no invested capital or debt.
Common mistakes
Relying on 'what you do'
Being the greatest technician or inventor gets you only so far; ignoring leadership, finance, people, and systems means you eventually screw it all up.
Scaling by trial and error
Without the map of elements and break points, founders build through trial and error — the slowest, riskiest, most dangerous way.
Is it for you?
Best for
Ambitious founders engineering a business deliberately toward 100M+.
Not ideal for
Micro-business owners with no intent to scale past a few million.
From the transcript
“there's 10 things to build a big business you got to be an expert at. First, strategy. Second, promotion, marketing. Third, sales, conversion.”
“there's 11 break points from startup to a billion dollars we identified seven from 0 to$125 million and just reverse engineered... exactly what's involved.”
